Confidence isn’t fixed. It’s designed.

An image showing the Ames Room illusion - showing how the environment changes how we see ourselves.

In the Ames room illusion, two people stand in opposite corners of the room, and suddenly one looks giant while the other appears tiny.

Nothing about them has changed.
Only the environment has.
That’s a useful way to think about confidence at work.

Most organisations still treat confidence as an individual trait.

Something people either have or don’t.
Something to build through performance coaching.

But in reality, confidence is far more situational than we like to admit.

The same person can feel:

  • clear and capable in one setting
  • hesitant and uncertain in another

Not because their ability has changed – but because the environment has.

Clarity, expectations, workload, feedback, psychological safety…
These aren’t just operational details.

They shape how people see themselves.

Every workplace creates a lens through which people interpret their performance.

When that environment is:

  • ambiguous
  • overloaded
  • reactive
  • or quietly critical

People don’t just struggle to perform.

They start to question their capability.

Over time, that becomes internalised:

“I’m not good at this.”
“I’m behind.”
“I’m not ready for that role.”

But often, they’re navigating a system that makes success harder than it needs to be.

Change the environment, and the exact same person can show up very differently.

Why this matters even more for neurodivergent teams

For neurodivergent employees, this effect is often amplified.

Many are operating in environments that:

  • don’t align with how they process information
  • increase cognitive load unnecessarily
  • rely on unwritten rules and assumptions

Confidence drops – not because of capability, but because of friction.

When organisations reduce that friction, something shifts:

  • performance improves
  • engagement increases
  • and confidence follows

Not because people have been “fixed”, but because the environment finally supports them.

Confidence is built through leadership, not left to chance

If confidence is shaped by the environment, then leaders are the lever.

Not through encouragement alone – but through the conditions they create every day.

Strong leaders don’t just ask for confidence.
They make it easier for people to access it.

That looks like:

  • creating clarity when things feel uncertain
  • making it safe to speak up and challenge
  • helping people navigate pressure without overwhelm
  • building the courage to take action, even when things aren’t perfect
  • equipping people with tools to handle real situations, not just “push through”

This is where confidence becomes consistent – not dependent on mood, energy, or external validation.

Because confidence doesn’t come from knowing what to do.
It comes from feeling able to do it.

Developing leaders who create confident teams

This is the shift more organisations are starting to make.

Moving away from:
“How do we make individuals more confident?”

Towards:
“How do we develop leaders who create environments where confidence naturally grows?”

That’s the focus of programmes like The Positive Leader Programme – developing leaders who can:

  • stay calm and clear under pressure
  • create psychologically safe, high-performing environments
  • and apply practical tools in real situations, not just theory

Through a blend of coaching, peer learning, and applied tools, leaders build their own confidence – and learn how to build it in others.

Because confidence at scale isn’t an individual problem.

It’s a leadership capability.

Change the environment, change the outcome

Just like the illusion room, the person doesn’t need to change for the picture to look completely different.

When organisations design environments more intentionally:

  • strengths become visible
  • capability becomes easier to access
  • and confidence becomes a natural by-product

Not something people have to fight for.

Because confidence isn’t something you install in people.

It’s something you reveal – by creating environments where they can see themselves clearly.
